For the ADHD brain, the window is dramatically narrower. The closer the reward, the more weight it carries; the further away, the more it fades, faster than it should.
This isn’t a personality trait. It’s a measurable pattern called delay discounting — the rate at which a reward loses subjective value as it moves into the future. A meta-analysis by Jackson and MacKillop (2016) of 21 case-control studies (3,913 participants) found that people with ADHD show robustly elevated discounting of future rewards compared to controls (Cohen’s d=0.43). There’s a second mechanism on top of pure discounting. 1. Make the reward concrete, sensory, and within five minutes
If you’re trying to motivate finishing a 30-minute task, the reward needs to be something you can have, see, taste, hear, or feel within roughly five minutes of completing it. Not “I’ll feel proud later.” Not “I’ll buy myself something on Saturday.” Try: a specific coffee from the specific café, a ten-minute walk in the sun, one episode of a show you’re saving, a small piece of something you actually like eating, a five-minute scroll you don’t have to feel guilty about. The closer in time, the more concrete in sense, the more it works.
This is the practical implication of the Marx 2021 finding: real, tangible rewards outperform hypothetical or abstract ones in ADHD, often by a large margin.
2. Pair the reward with the moment of completion, not “later”
Most people make the mistake of saying “after this whole project I’ll celebrate.” That’s a 50-hour delay. Instead, attach a tiny reward to every closed loop. Finished writing one section? Coffee. Sent the email? Walk to the window. Cleared one widget on your home screen? Two minutes of music you love. The reward isn’t the size of the work — it’s the timing of it. The point isn’t theatre — it’s reducing the cognitive load between effort and payoff to near zero.

- Punishment-based “incentives.” “If I don’t finish, I lose X.” Loss aversion exists in ADHD but it’s less reliable than gain seeking, and shame layered on top makes the whole loop slower next time.
- All-or-nothing thresholds. “If I do all five, then I get the thing.” If you do three, you get nothing, feel worse, and stop. Use partial rewards for partial wins.
